Key points
- Give every open enquiry a status, owner, next action and review date.
- Use quick replies for repeat information, with clear human handover for exceptions and uncertainty.
- Track qualified enquiries, quotations and sales separately, while respecting consent and platform rules.
What should you change first when WhatsApp enquiries pile up?
Give every open enquiry a clear status, one owner, a next action and a review date. You do not need a large system on day one. A sole owner can start with the organisational tools in WhatsApp Business and a simple follow-up list. When several people handle enquiries, assess a shared inbox and customer management system. This approach aims to reduce omissions; it does not guarantee a sale from every enquiry.
The conversations most easily missed are often not completely unanswered messages. They are enquiries awaiting information, quotations awaiting a decision, and conversations that each colleague assumes someone else owns. Read status cannot replace work status. This article focuses on day-to-day responsibility and follow-up, rather than repeating a full AI customer-service setup guide.

How should you organise enquiries to see who needs attention?
Start with five working statuses. These are a suggested management framework, not mandatory WhatsApp settings. Adapt them to your workflow. The purpose is to show who must do what next, rather than accumulate labels with no practical use.
| Status | Meaning | Next action |
|---|---|---|
| New enquiry | Needs not yet confirmed | Assign someone to understand the request |
| Awaiting customer information | A need exists, but details are missing | List what is missing and set an appropriate review date |
| Awaiting company action | The company owes a quotation or confirmation | Assign a colleague and an internal deadline |
| Quoted / awaiting decision | Proposal sent; outcome not known | Follow up at the agreed time and by the agreed method |
| Closed | Won, declined or paused | Record the actual outcome; closed does not always mean won |
Keep one main working status for each request. Source information, such as Instagram or an existing customer, can be recorded separately. Five messages about the same request may still represent one enquiry, not five leads. WhatsApp’s onboarding guide also recommends organising conversations around the sales journey. What is the minimum information to record?
A follow-up list does not need dozens of fields. Start with an enquiry identifier or conversation link, the request, main status, owner, next action, review date and last substantive update. Record sources such as website, Instagram or referral when supported; otherwise leave the source unknown.
Here is a fictional workflow example, not an HKONE client case: someone asks about a website but has not decided the number of pages. A useful record could say: “Awaiting customer information; owner: reception colleague; next action: confirm services to display and language requirements; review date: as agreed.” This is easier to hand over than a note saying only “interested”.
Keep only information needed to handle the enquiry and restrict access to the list. Do not copy identity documents, payment-card details or entire private conversations into an open document. An internal review date also does not establish consent to further marketing; check the customer’s wishes and applicable messaging rules before contacting them.
What can quick replies help with, and what still needs checking?
Prepare reusable wording for opening hours, service scope and the basic information needed to proceed. Before sending it, check the customer’s question, current prices and whether the wording applies. Quick replies save typing; they do not complete the assessment of a customer’s needs or authorise a discount, booking slot or promised result.
A sample information request might say: “To help us understand your needs, please tell us what you would like to resolve, when you hope to start and a convenient contact time.” Avoid opening with a long questionnaire. Ask first for the information that changes the next step, then fill the remaining gaps.
An away message should state actual service hours and when someone expects to check the enquiry, rather than only “we will reply soon”. The team must be able to support that expectation. WhatsApp describes quick replies, greetings and away messages as separate tools. Source: official app features

How should a colleague take over from another person or an AI assistant?
A handover should explain the original request, what has been confirmed, what remains unknown and what the next colleague must do. Link the summary to the original conversation for checking. “Please follow up” is insufficient. Transfer responsibility after the next owner acknowledges it, so neither side assumes the other is handling it.
An AI customer-service assistant can help organise common questions and necessary details before routing a conversation under agreed rules. Special quotations, refunds, complaints, conflicting information and uncertain answers need a clear human route. AI summaries should be traceable to the original messages; a guess must not become a supposedly confirmed customer fact.
For WhatsApp Business Platform, the official policy requires clear, direct escalation paths when automation is used. This does not mean every tool has already configured your team’s responsibilities. Should you message every day when a customer has not replied?
Do not make daily reminders a default rule. First establish where the conversation is waiting. If your company owes a quotation, resolve that internally. If the customer asked to speak next week, record that arrangement. If they declined or asked you to stop, stop. No reply is not evidence of a likely sale.
WhatsApp’s business messaging policy requires appropriate recipient consent and respect for requests to stop. Business Platform has an additional 24-hour customer service window, opened or reset by a user message. Outside that window, messages can only be sent using approved templates. This is a Platform-specific rule; do not describe it as an identical template restriction on every Business App conversation. Source: official policy, updated 23 September 2026
Your list should therefore distinguish an internal review from permission to send a message. A reminder to inspect an enquiry does not mean an automated message can be sent without checking. Where consent is unclear, resolve the records and process rather than increasing message frequency.
How can you tell whether the workflow is improving?
Choose a consistent observation period, such as two consecutive weeks, and compare figures using the same definitions. This is a suggested trial, not an established optimum. Before finishing each day, check that new enquiries have owners, due actions are complete and requests awaiting company action are not stuck.
- Open enquiries without an owner: a check on clear responsibility.
- Enquiries past their internal action deadline: a check on execution; exclude items not yet due.
- Qualified enquiries, quotations and confirmed sales: count separately and avoid duplicating the same customer request.
- Reasons for missed or duplicate replies: record a specific cause each time so it can be addressed.
A starting definition of a qualified enquiry could be a service-related request with enough basic needs established to continue. Agree a common definition across the team. Message volume, read receipts and automated responses should not be treated as business outcomes. With a small number of enquiries, one sale can greatly change a percentage, so examine the actual counts and conversation reasons as well.
Consider a shared inbox, CRM or automation when duplicate replies, unclear ownership or repeated manual transfers become recurring problems. Define the workflow first, then choose tools that support it.
Need to organise enquiry handling and human handover?
HKONE offers AI customer service configured around business information, with human handover. Starter costs HK$8,800 to set up plus HK$1,800 per month, for one channel and up to 1,000 contacts. WhatsApp/Meta messaging fees, third-party platform fees, additional AI usage, contacts above the limit and extra development are charged separately. Monthly services have a minimum term of three to six months depending on the service; confirm applicable terms in the quotation and contract. Start by reviewing the gaps in your current enquiry workflow.

Frequently asked questions
Does a one-person business need a follow-up list?
A simple list may be enough. If you can no longer reliably remember which enquiries need action, record a status, next action and date. You do not need to buy a CRM immediately.
Do labels automatically remind me to follow up?
Do not assume so. Organisation and reminders are different functions. Check the tools you actually use; if reminders are not configured, use an authorised calendar or task list.
Can an AI assistant remove the need for a human colleague?
You still need a clear human owner and handover conditions. Check summaries and handle decisions requiring human judgement. An AI reply does not establish a sale or a resolved issue.
Does every WhatsApp follow-up require a message template?
No. The 24-hour window and approved-template restriction discussed here are specific to WhatsApp Business Platform. Check your product, current policy and recipient consent before sending.
